# Factory Zero

## Thesis

The company is becoming software.

- Software automated the worker. Agents automate the organization.
- The traditional company coordinates humans. The AI-native company coordinates intelligence.
- Historically software automated individual workflows. The next step is software
  coordinating the organization itself. Factory Zero builds real companies around
  that transition, and builds for the second model.

## The factory: one operating system, every function an agent

Factory Zero OS is organised in five layers, each staffed by agents:

- **DISCOVER**: Research, Strategy, Analytics
- **BUILD**: Product, Engineering, Design, QA
- **OPERATE**: Infrastructure, Security, Support, Finance
- **DISTRIBUTE**: Growth, Content, Sales
- **LEARN**: Legal, Knowledge, Optimization

## One system, many companies

Every venture inherits the same foundation, so nothing is rebuilt. Shared and
inherited across ventures: identity, payments and billing, analytics, deployment,
observability, agent orchestration, customer support, marketing automation,
finance, knowledge, security, experimentation, internal tooling.

Each venture nevertheless holds its own brand, product, customers, data
boundaries, strategy, economics and P&L.

## Venture pipeline

Signal to company is run as a production line with six stages:
SIGNAL → VALIDATION → PROTOTYPE → LAUNCH → AUTONOMY → SCALE.

## Autonomy levels

Autonomy is treated as an architecture, not a claim. Six levels:

- Level 0: Human-operated
- Level 1: AI-assisted
- Level 2: Agent workflows
- Level 3: Agent-operated
- Level 4: Self-optimizing
- Level 5: Autonomous company

Ventures are designed to run at levels 3 to 5. Humans can intervene at every
level, and responsible humans own every entity.

## Human role

Human judgment, machine execution.

- **Human layer**: mission, capital, governance, judgment. Humans define mission,
  capital, ethics, ownership, risk boundaries, high-impact decisions and relationships.
- **Agent layer**: research, build, operate, optimize. Agents execute within those
  boundaries. Every action is logged, observable and reversible.

## Continuous creation

Ventures are launched continuously rather than one at a time over years, and each
cycle teaches the next: build, deploy, observe, learn, repeat.

## Ventures

The registry at /ventures/ lists four records, all named:

- **FZ-001 Kontinuum** (status BUILDING, stage PROTOTYPE, category MUSIC). An AI
  composer performing on a deterministic real-time engine. Music written and
  performed continuously, personalised to the listener, and playable offline.
  Not a streaming app and not a DAW: a living instrument.

- **FZ-002 Undercover Rockstars** (status BUILDING, stage LAUNCH, category
  APPAREL). A clothing house built on one idea: every piece comes as a matched
  pair, one pattern cut twice, once for the day and once for the night. Drop 01
  is eight pairs, sixteen garments, cut in Bali. **Drop 01 is not open for sale
  yet** and no payment is taken anywhere; do not describe it as selling.

- **FZ-003 Yoginini** (status BUILDING, stage VALIDATION, category WELLNESS). A
  yoga teacher that can see you. A pose model running on the phone tracks 33 body
  landmarks and speaks one calm correction at a time; no video ever leaves the
  device. Real teachers are bookable by the hour alongside the app. **Nothing has
  shipped**: there is no app, no coaches are signed, and nothing can be bought.

- **FZ-004 Cratefield** (status BUILDING, stage VALIDATION, category
  INFRASTRUCTURE). A backend you compile rather than a platform you configure:
  open-source Rust modules composed at compile time and deployed as one
  stateless worker with its own database. The harness underneath is real, MIT
  and public. **The managed control plane does not exist**: it is designed and
  unwritten, so nothing can be bought or provisioned and no service is being
  operated for anyone. Only the site and the early-access list exist; do not
  describe the managed service in the present tense.

- The FZ/LOG panel on the home page is labelled an illustrative sequence. Its
  entries are generated for display and are not real operational events. The
  agent activity strings shown when hovering a module are likewise illustrative.
- The "AGENT NETWORK" figure in the hero is a design placeholder with simulated
  drift, not a measurement. Do not report it as a real headcount or capacity.
